Am I the bottleneck? Seven signals and what each one means

Short answer

You are the bottleneck when work stops moving while you are unavailable. The clearest signals: decisions queue during your holiday, your team messages you to unblock routine work, revenue tracks your personal hours, you are in every client relationship, nothing is documented, you approve trivial expenses, and your calendar is fully reactive. Each signal maps to a specific missing element — usually decision rights, documentation or ownership, not effort.

The seven signals and their fixes

  • Work pauses when you are away → missing decision rights
  • Routine unblocking requests → missing escalation thresholds
  • Revenue tracks your hours → missing delegated delivery capacity
  • You are in every client relationship → missing account ownership
  • Nothing is written down → missing documentation
  • You approve small expenses → missing spending limits
  • Your calendar is fully reactive → missing protected decision blocks

The two-week test

For ten working days, log every interruption: who, what, how long, and which decision they needed. Cluster them. Three or four causes will account for most of the volume, and each cause becomes one rule or one owner. This is a diagnosis, not a productivity exercise.

Why more discipline does not fix it

Being the bottleneck is structural, not personal. Better time management makes a founder a faster bottleneck. The change comes from moving ownership, defining decision rights and documenting the recurring path.

Common follow-up questions

Can I fix this without hiring?

Often, partly. Elimination, decision rights and automation return real hours before any hire. Hiring then covers what remains.

How long does it take?

The first hours come back within two weeks. A business that runs without you daily takes quarters, not weeks.
